Look, they say that the great return to the office

is coming or maybe it's not.

Most recent surveys have indicated that if given a choice,

employees favor some combination of either a fully remote or
- 00:47 - 00:51
a hybrid arrangement for the foreseeable future and that will
- 00:51 - 00:53
bring with it a raft of challenges.

One of the biggest challenges for leadership teams in this
- 00:57 - 01:03
new hybrid setting is on running effective planning sessions and
- 01:03 - 01:06
the natural tendency for most groups will be to revert
- 01:06 - 01:09
to their in person ways of interacting and then to
- 01:10 - 01:13
sort of tack on some remote participants and having run
- 01:14 - 01:17
hundreds of planning sessions both in person and virtually I
- 01:18 - 01:21
can tell you that this approach will culminate in a
- 01:21 - 01:24
clear divide between those people that are physically present and
- 01:24 - 01:26
those that have dialed in.
- 01:26 - 01:31
You'll get weaker, less creative ideas and you'll have a
- 01:31 - 01:35
looser sense of team cohesion an alignment than you'd want
- 01:36 - 01:39
if you're looking to build a compelling hybrid planning session
- 01:40 - 01:44
here are the eight things to consider as you do
- 01:44 - 01:48
it. The first thing is just to acknowledge the reality.

When we had to switch to planning in a completely
- 01:52 - 01:55
virtual environment, it felt a little clunky and a little
- 01:56 - 01:59
strange and a little unusual at first, but we got
- 01:59 - 02:01
through it and the same will be with this switch
- 02:02 - 02:02
to hybrid meetings.
- 02:03 - 02:06
So give yourself and your team permission for things to
- 02:06 - 02:08
feel a little strange as you work through those early
- 02:09 - 02:12
stages, but also clearly set your intention, which is to
- 02:13 - 02:17
build as inclusive a process as possible within the constraints
- 02:17 - 02:18
that you have.
- 02:19 - 02:21
Second thing is to ensure that you gather all information
- 02:22 - 02:26
in one place ahead of time, get a central virtual
- 02:27 - 02:31
repository and put all pertinent information in it ahead of
- 02:31 - 02:31
the event.

This should include your agendas, your pre reads, any decks
- 02:36 - 02:39
that are presented and and all tools or documents that
- 02:39 - 02:40
are used to capture outputs.

Nobody should be providing any brand new information on the
- 02:44 - 02:47
day of your session, nor should they be sharing previously
- 02:48 - 02:49
unshared files from their machine.

Make sure everybody's got access to the same documents at

the same time.
- 02:54 - 02:57
And that will ensure that everybody has been given the
- 02:57 - 02:59
time before the meeting to review it and come up

with their own questions rather than eating into valuable discussion
- 03:03 - 03:07
time. Whatever you get together, the third thing is to
- 03:07 - 03:10
resist the urge to have everybody joined virtually.

You know, if you say to somebody, hey come into
- 03:13 - 03:15
the office but then sit in your cubicle or your
- 03:15 - 03:17
room and dial in and engage with us there.

It doesn't exactly motivate people to want to get out
- 03:20 - 03:22
of bed and put on some real world clothes and
- 03:23 - 03:24
track into the office.
- 03:25 - 03:28
So instead set up one central planning room for your
- 03:28 - 03:31
in person participants um and make sure that you've given
- 03:31 - 03:34
them access in that room to the web conferencing tools
- 03:34 - 03:36
that you're going to use, but then also set up
- 03:36 - 03:40
some other stations or rooms with a computer and those
- 03:40 - 03:43
tools that participants can access throughout the session.
- 03:45 - 03:49
That comes particularly important whenever you add this step, which
- 03:50 - 03:53
is to mix in person and virtual participants in your
- 03:54 - 03:58
breakout sessions break are a great way to reduce group
- 03:58 - 04:01
thinking, a planning session and to have some creative ideas
- 04:02 - 04:04
come out of smaller group thinking sessions.

But our natural tendency will be to bump in all
- 04:09 - 04:12
of the people that are in person into groups together
- 04:12 - 04:15
and then to have all of the virtual and dialed
- 04:15 - 04:17
in folks in another set of groups.
- 04:18 - 04:22
But that will just serve to further alienate your virtual
- 04:22 - 04:26
participants. So instead of that, use those other breakout rooms
- 04:26 - 04:29
from the point above and bring some of your in
- 04:29 - 04:32
person folks there and give them the opportunity to interact
- 04:33 - 04:37
with at least one other virtual participant during those breakout
- 04:38 - 04:42
sessions. The next thing to consider is to use virtual
- 04:43 - 04:45
rather than physical collaboration tools.

Look nothing beats a good whiteboard or a flip chart
- 04:50 - 04:52
for a brainstorming or planning session.
- 04:53 - 04:54
I love to use them.
- 04:54 - 04:58
But unfortunately if you opt to use the physical ones

in the room with you then what will happen is
- 05:02 - 05:05
your folks that are dialing in will miss out on
- 05:05 - 05:07
the opportunity to add and edit.
- 05:07 - 05:10
Edit and iterate and otherwise engaged with those tools.

There are a ton of great virtual white boarding tools
- 05:16 - 05:18
so set those up on all of the computers that
- 05:18 - 05:22
you're using and give all participants an equal chance to
- 05:22 - 05:22
use them.

Next thing to ensure you that you do is to
- 05:25 - 05:29
facilitate the conversation because left to their own devices devices,
- 05:30 - 05:34
most hybrid teams will gravitate toward conversations that start in
- 05:34 - 05:36
the room, then start to incorporate a bit of feedback
- 05:37 - 05:39
from those on the call and then move back to
- 05:39 - 05:40
those physically present.

For a decision, you should facilitate your hybrid discussions a

little more rigidly by specifically alternating the perspectives of people

that have dialed in and those that are gathered together.

The ultimate thing to think about is to debrief break

time has as good as your facilitation skills are in

the room, you're in person, participants will almost certainly progress

the conversation that you're having in the space between the

formal working sessions and rather try to stamp out what

can often be meaningful and creative conversations encourage those conversations

to happen, but build in an appropriate debrief time after

each break to share any outside the rumor has and

get everybody else aligned.

And then the final thing to do to make sure

you've got a really awesome hybrid session is just to

check in with your team on what's working regularly.

Don't assume you're going to get everything right immediately.

Instead building some regular review points to discuss what's working

and not wanting, what's not working in the process that

you're using and then adjust as you go.
