00:02 - 00:05
Hi I'm rosa Pancetta and I will talk to you
00:05 - 00:09
about chapter three and four from the book assignment,
00:09 - 00:11
the Heart of Change
00:12 - 00:14
in chapter three,
00:15 - 00:18
uh the author describes um
00:19 - 00:21
how to get the vision right.
00:22 - 00:25
Um so to get the vision right,
00:25 - 00:27
you need to ask
00:28 - 00:31
yourself a few questions.
00:31 - 00:35
Um so those questions are and be prepared
00:35 - 00:39
to answer those questions according to um Qatar,
00:39 - 00:44
um why change is necessary,
00:45 - 00:48
what is going to be new in the organization,
00:49 - 00:51
why should we keep
00:52 - 00:57
and what should we discard and what is the best plan to make um
00:58 - 00:59
the vision a reality?
01:02 - 01:03
So
01:04 - 01:06
um in order to do that,
01:07 - 01:10
he mentions that um
01:10 - 01:16
successful organizations are going to use the following four elements that
01:16 - 01:20
help you guide those steps to get the right vision.
01:21 - 01:23
Um First
01:23 - 01:24
the budget
01:25 - 01:30
um which deals with the financial part of the plan that you are about to implement
01:30 - 01:41
the plan, Those will be the steps that um you need to follow to implement a strategy
01:42 - 01:47
and the strategy is obviously how to achieve that vision
01:47 - 01:51
and the visions are what the end looks like.
01:52 - 01:56
Um He also talks about how um
01:57 - 01:59
vision is not something that started
02:00 - 02:05
The war. Vision was not uh started until the late 70's
02:06 - 02:10
and it's something that companies still struggle with.
02:11 - 02:12
Um
02:13 - 02:16
the key for success
02:16 - 02:20
uh to get the right vision is um
02:21 - 02:25
to keep in mind that all of the steps mentioned before are not going
02:25 - 02:30
to be uh done or created by a single person or a single team.
02:31 - 02:36
Um the leadership is gonna be the one that creates
02:36 - 02:38
create that vision
02:38 - 02:44
um and the strategies and managing management team will be the
02:44 - 02:49
one that plans and budgets in order to get that vision.
02:50 - 02:54
So an effective vision will be the one um
02:55 - 03:00
where some type of change is imaginable
03:00 - 03:02
desire by all
03:02 - 03:03
feasible
03:04 - 03:05
and flexible
03:06 - 03:09
and a compelling vision can appeal to the
03:09 - 03:12
heart to motivate anyone according to Qatar.
03:14 - 03:14
Um
03:15 - 03:20
the key, the key to success um in any kind of vision
03:21 - 03:25
as he mentions in the book is um speed
03:25 - 03:33
since um all of us get accustomed to our ways of doing things,
03:34 - 03:41
the old ways and whenever there is change that might be difficult to to accept. Um
03:42 - 03:45
and to keep in mind that
03:45 - 03:48
everything in our everyday lives,
03:48 - 03:52
it's going to constantly be changing and we need to adjust
03:53 - 03:55
that vision accordingly.
03:55 - 04:01
So he says that the pace of external change is only going to increase,
04:01 - 04:06
which means that the internal change has to accelerate also.
04:07 - 04:08
Um
04:08 - 04:12
according to Qatar, um what works
04:13 - 04:13
um
04:14 - 04:18
has to be something that we can imagine.
04:18 - 04:20
So he uses
04:20 - 04:23
In Chapter three, he uses four stories
04:24 - 04:27
Of three different companies or four different companies.
04:27 - 04:35
And in the first one, um he is describing what happens in a company
04:36 - 04:39
that deals with
04:40 - 04:41
um planning Well,
04:41 - 04:45
the title of the story is planning pictures of the future
04:45 - 04:51
and he talks about how a company that distributes energy um
04:52 - 04:54
in um Britain
04:54 - 05:01
is deciding whether they should stick with that or should they expand um
05:02 - 05:06
nationally or globally or whether they should also include
05:07 - 05:08
or their um
05:09 - 05:10
other services.
05:10 - 05:11
Um
05:12 - 05:17
And so they are all the leadership team is is trying
05:17 - 05:20
to figure what would be the best way to go.
05:21 - 05:31
So they all come up with a plan or a picture that they had in their minds in order to um
05:31 - 05:42
device device division that um will allow them to to serve um even better to um
05:43 - 05:47
provide a better service within what they already did and expand what they
05:47 - 05:55
already did by um uh providing service not only with energy but maybe with
05:56 - 05:59
electricity um
05:59 - 06:01
and um
06:01 - 06:02
internet
06:03 - 06:05
um and that sort of thing.
06:06 - 06:13
Another example in that um so that was what works imagining what
06:14 - 06:16
the possible future will be
06:17 - 06:18
and then
06:18 - 06:20
he also talks about
06:21 - 06:24
um clarity of those visions
06:24 - 06:27
um to make sure that you sit sit down
06:27 - 06:32
with your team to analyze what are the objectives,
06:32 - 06:36
what do they want to accomplish and how do they want to modify it?
06:36 - 06:42
Another step that works is the commitment to service. And in the story.
06:42 - 06:43
And the first story,
06:43 - 06:49
um they were trying to figure how can they provide a better service to um
06:50 - 06:52
two older clients
06:52 - 06:54
and how to expand their company.
06:56 - 06:58
Um Another
06:58 - 07:07
idea of what things will work uh in developing or creating the vision right,
07:07 - 07:11
is uh coming up with bold strategies.
07:11 - 07:15
So he describes a
07:15 - 07:22
um a story, he talks about a story uh, that he named the plane will not move.
07:23 - 07:27
And this is one of my favorite stories um, in the story,
07:27 - 07:31
they described how these airplanes were made
07:32 - 07:35
and where they were um constructed.
07:35 - 07:39
So they were having issues with the parts.
07:39 - 07:43
So what they will do instead of waiting for the part to arrive,
07:43 - 07:47
they will move the plane to get going with
07:47 - 07:50
whatever other kind of work they needed to do.
07:50 - 07:52
Uh, the new,
07:52 - 07:59
the new leader of the team with the new manager of the new ceo came up and said no,
07:59 - 08:00
we're not going to do that.
08:00 - 08:01
The plane will not move
08:02 - 08:06
until those parts arrive. It doesn't make sense that we move the plane
08:07 - 08:09
and they have to come back to
08:10 - 08:13
to disassemble and put the part that is missing.
08:14 - 08:17
And so everybody was surprised about the decision,
08:17 - 08:22
but it turns out that that made everyone uh,
08:22 - 08:28
started uh making phone calls so that all the parts now we're arriving
08:28 - 08:35
on time and instead of moving the plane before those parts arrived,
08:35 - 08:36
they waited.
08:36 - 08:41
And in fact all all of that worked really well.
08:41 - 08:46
So that was bold strategies. Um,
08:47 - 08:54
another um, another idea that he mentions his speed
08:54 - 09:00
and with this one, um, there is a story to that he uses in the book,
09:00 - 09:03
um, the body in the living room
09:04 - 09:08
and in this story, he talks about how um,
09:09 - 09:12
you get used to things and how things are done
09:12 - 09:14
and in this case,
09:14 - 09:18
there was something that he mentioned in that story that caught my eye?
09:18 - 09:22
And it was an example of someone buying a home
09:23 - 09:29
and using all money and savings to purchase this expensive home,
09:30 - 09:34
but it was an old house that this person was buying.
09:34 - 09:36
So the realtor mentioned,
09:36 - 09:39
you should get anything that needs to be fixed
09:39 - 09:43
within six months and after the six months,
09:43 - 09:48
if you have not changed or fixed, what needed to be done, you are not going to fix it.
09:49 - 09:52
And um, the buyer was surprised and said, well,
09:52 - 09:57
I have you sold the money that I needed to, um, there's no more money available,
09:57 - 10:01
but it turns out that it is the realtor was right.
10:01 - 10:02
He,
10:03 - 10:05
he figure in the end,
10:05 - 10:11
he sells the home that he purchased after a few years and he notes that
10:11 - 10:15
the realtor was right because things that were not fixed within those six months,
10:16 - 10:17
um,
10:17 - 10:18
they never got fixed.
10:19 - 10:21
Um, so that was interesting.
10:22 - 10:27
So, um, what doesn't work in getting the vision right
10:28 - 10:30
is um,
10:30 - 10:33
something that carter mentions here
10:33 - 10:40
is the assumption of plants and budgets alone. So you have to take into account
10:40 - 10:45
other parts of how the company or institution works.
10:46 - 10:52
Um, not just uh, taking into account budgets.
10:52 - 10:59
Um, what doesn't work also, he mentions is if you have your visions that are only
11:00 - 11:02
financially based
11:03 - 11:11
or visions of reducing costs as they produce anxiety on the people that work.
11:11 - 11:16
Um, QasR mentions how people get anxious thinking.
11:16 - 11:20
Okay, well they're they're reducing costs um
11:20 - 11:24
Now what's going to happen with my job? Am I going to be um
11:24 - 11:27
losing my job because theyre reducing costs
11:27 - 11:28
and that is not good for the
11:28 - 11:32
company because people working under anxiety and pressure
11:32 - 11:36
um obviously are not going to do well.
11:36 - 11:43
And then another one is just giving reasons of why new strategies are needed.
11:44 - 11:48
So if you're just giving reasons to people why those strategies are needed,
11:49 - 11:56
without actually getting the people in their teens in different teams involved
11:56 - 11:59
to actually see what the future will be
11:59 - 12:02
with the modifications with the vision given,
12:03 - 12:04
then um
12:05 - 12:06
things will not work.
12:07 - 12:11
So that is chapter Chapter three.
