The approach used to be based in the operation, ensuring that the services were delivered on timely manner with the agreed conditions, previously there was not control over the following factors:

A KPI was created in order to track the number of services attended

A goal regarding the costs of raw materials was not set up
• The inventory loses were not quantified taking into account the reasons, spoil, theft or waste.
• The physical Access and security to the warehouses was weak
• The Company did not have standard menus neither recepies
• The menus and diets were not costed.
A KPI was created to follow up the outstanding inventories and the cost executed vs the cost budgeted
• The Company created a procedure for the raw materials reception and the segregation of duties the warehouse
• The accounts department was involved into the stock countings to ensure indepence in the information gathered
• An administrator was hired to be in charge of each clinic

An inventory rotation analysis was not performed in the past
The procurement department had the rights to update inventories in the system
The Company did not have controls over the dispatched and requested raw materials
The supply of the raw materials for the clinic was not planned and it was done once a month
The segregation of duties was reviewed for the procurement department
A compulsory P.O. was implemented for the reception procedure
The raw materials requisition is now reviewed by the Executive Chef , the administrator and the produrement coordinator
The frequency of the time for supliers reception was increased
These ratios help us to:
- Monitoring of the number of services
- Costs tracking to the behavior of the number of services provided for the
private and public insurance health.
- Costs segregagation of the additional services in order to identified the
impact of these.
- Schedule labour according to the patient ocupation at the clinic.
- Have historical récords of the raw materials requisition and production
